Heat pumps continue to gain ground in the U.S. HVAC market. A new Building Decarbonization Coalition report says heat pump shipments surpassed gas and other fossil-fuel furnace sales by 32% in the first quarter of 2026. The report also says heat pump shipments were only 2% lower than air conditioner shipments during the quarter, the smallest first-quarter gap ever recorded between the two categories.
For HVAC contractors, this is no longer a niche electrification story. Heat pumps are becoming a mainstream replacement conversation.
The same report says U.S. heat pump sales doubled over the past 15 years, rising from 1.8 million annual shipments in 2010 to 3.64 million in 2025.
That shift creates opportunity, but it also raises expectations. More homeowners will ask about heat pumps, dual-fuel systems, rebates, operating costs, cold-climate performance, electrical capacity, comfort, humidity control, and whether replacing a furnace with a heat pump makes financial sense.
Contractors who can clearly explain those tradeoffs will have an advantage. Contractors who treat every replacement call like a standard furnace or air conditioner quote may miss higher-value opportunities.
Heat pump growth also changes the sales conversation. Homeowners are comparing more than equipment brands. They are comparing installed cost, incentives, monthly utility bills, comfort expectations, backup heat options, and long-term energy strategy.
That means the contractor’s role is changing. A good heat pump proposal should explain sizing, duct evaluation, airflow, controls, auxiliary heat, balance point, and realistic operating performance. Poorly designed heat pump installations can lead to callbacks, comfort complaints, and bad reviews.
Training will be critical. Comfort advisors, installers, and service technicians all need to understand how heat pumps perform in different climates and housing types. The opportunity is large, but the margin risk is real if the system is sold or installed incorrectly.
For contractors in colder regions, the answer may not always be full electrification. Dual-fuel systems, cold-climate heat pumps, and staged replacement strategies may become key parts of the sales process.
The contractor takeaway is direct: heat pumps are moving into the center of the residential HVAC market. Contractors that update their training, proposals, and sales process now will be better prepared for the next wave of replacement demand.
